The Artifact Is Not the Engine

Someone praises something you made. Then, almost immediately, they ask a different question: what tool did you use, what's the trick, can I get the same thing. The praise was real. So is the pivot, and the pivot lands as a small betrayal, as if the thing they admired was never the point, only the recipe for it. It is worth slowing down on why that pivot feels like a threat, because most of the time it isn't one, even though it feels exactly like one.

The fear is that the visible output, a report, a design, a piece of writing, is the whole of what was made, and that anyone who obtains the same tool can reproduce the whole of it. This treats the artifact as the source of its own value. It rarely is. The artifact is the residue of a process, a long chain of decisions about what mattered, what to ask, what to ignore, what pattern to chase and what to let go, and the residue can be copied far more easily than the chain that produced it.

The product looks like the thing of value, but it is usually just the visible trace of an invisible process, and copying the trace does not grant access to the process that generated it.

Two different kinds of knowledge

This distinction maps onto something philosophers of knowledge identified long before anyone worried about being copied. Explicit knowledge is the kind that can be written down, codified, handed to someone else complete: a formula, a recipe, a tool name. Tacit knowledge is the kind that resists this, the accumulated judgment of someone who has done a thing enough times to develop a feel for it that they often cannot fully articulate even to themselves, let alone transfer whole to another person [1]. The famous formulation is that we know more than we can tell, and that gap, between what a skilled person does and what they can put into words, is exactly where the actual value tends to live [1].

An artifact, a report or a piece of work, is explicit knowledge. It is the fully articulated, transferable output. The process that produced it draws heavily on tacit knowledge, the accumulated sense of what question to ask next, which detail is a red herring and which is the key, how to weigh a contradiction between what someone says and what they mean. Handing someone the artifact, or even the name of the tool used to help generate it, transfers almost none of this. It is the difference between handing someone a photograph of a meal and handing them the cook.

Why the imitation risk is usually overstated

Organizational research on knowledge creation found something specific about this: explicit knowledge, once codified, spreads and gets copied easily and fast. Tacit knowledge does not, because it can only really be transferred through sustained practice, apprenticeship, or shared experience, not through inspection of the output [2]. This means the imitation most people fear, someone sees the finished product and reproduces the underlying value, is structurally rare. What actually happens far more often is a cheaper, visibly worse copy: someone gets the surface right and the substance wrong, because they copied the artifact and had no access to the process that shaped it.

This matters because the fear usually gets the threat backward. The danger is not that someone will steal the real thing. The danger, if there is one, is reputational: a bad imitation circulating under a similar surface, diluting the category, confusing people about what good work in this space actually requires. That is a real problem, but it is a different, smaller problem than "they will take everything I built," and it calls for a different response, being clear about what the work actually is, rather than concealment.

The disclosure trap

There is a related trap that makes this worse: the instinct to prove the work is legitimate by explaining exactly how it was made. This backfires for a structural reason economists have long noted about information: once you fully disclose the content of an idea or process to establish its value, the disclosure itself has given away the thing you were trying to get credit for, whether or not the recipient can actually use it as well as you can [3]. Transparency about the existence of a method costs nothing. Transparency about its exact mechanics costs something, and the cost is paid regardless of whether the person receiving it can replicate the tacit skill behind it.

The corrective is not secrecy for its own sake, and it is not paranoia about every curious question. It is simply accuracy about what is actually transferable. Being open about the fact that a process exists, that tools are involved, that a framework guides the work, gives people an honest account of how the thing came to be. It does not require handing over the specific chain of judgment calls that took years to develop and that, per the tacit knowledge research, likely cannot be handed over intact even if you tried.

What this reframes

Someone asking what tool you used is not, in itself, evidence they intend to replace you, and it is not evidence that your value was only ever the tool. It is far more often simple curiosity, or an early, clumsy attempt to understand a process they find impressive precisely because they can't fully see it. The correct response is neither full disclosure nor closed-off suspicion. It is a clear, generous account of what exists at the explicit layer, and a quiet, unapologetic boundary around the tacit layer, the actual engine, which was never really exposed by anyone glancing at the artifact in the first place.

The point

The visible output of skilled work, a report, a design, any finished artifact, is explicit knowledge: fully articulated and, once seen, comparatively easy to imitate at the surface. The value that produced it draws mainly on tacit knowledge, the accumulated judgment about what to ask, what to notice, and what to discard, which research on knowledge creation shows resists transfer through inspection and requires something closer to sustained practice or apprenticeship to acquire.

This means the fear of being copied usually targets the wrong risk. Someone obtaining the artifact, or even the name of a tool involved in making it, rarely obtains the process that gave the artifact its value, and full disclosure of that process, offered defensively to prove legitimacy, only compounds the problem by giving away the one thing that couldn't otherwise be taken. The sound position is openness about what exists at the surface and an ordinary, unapologetic boundary around the judgment underneath it, since that judgment was never really at risk from a glance at the finished product to begin with.
